Innovating Without Breaking the School
For years, the word innovation has entered schools as an uncomfortable visitor. Sometimes as a promise of salvation, other times as a threat to stability. It has been associated with projects, methodologies, or trends that appear and disappear, leaving behind enthusiasm, fatigue, and frequently, very little structural change. The problem has not been innovation itself, but the way it has been understood: as something extraordinary added to the school, rather than as a vital function running through it.
Treating innovation as stable infrastructure means radically changing this logic. It means accepting that an institution educating in a changing world must permanently have the capacity to observe what is happening, detect what is not working, test alternatives, learn from errors, and convert what produces results into part of its culture. Innovating is not about trying new things; it is about systematically learning from what is done.
But this capacity does not emerge from individual will or pedagogical inspiration. It requires structure. It requires protected time for teachers to think together, review evidence, design, and correct. It requires mentoring and support mechanisms that convert some people’s experience into collective capital. It requires living repositories where practices are documented, compared, and improved. It requires scaling pathways that allow a good idea to move from local experiment to common heritage. And it requires cross-school teams with defined roles that sustain this flow of learning beyond each individual school.
Without this infrastructure, innovation becomes noise. With it, it becomes memory and improvement.
Now, innovation that stays within each school, however well structured, creates another risk: inequality. Schools with more stability, leadership, or resources advance faster; fragile ones fall behind. Recent educational history is full of examples of this phenomenon. This is why innovation that truly transforms is not only structural; it must also be open, collaborative, and networked.
A school should not be an island innovating in isolation, but rather a node within an ecosystem that learns. When schools work in networks, when they share practices, when they support and observe each other, when errors and successes circulate, innovation ceases to be a competition and becomes a public good. Success is no longer “my school has improved” but “our network has advanced.”
This demands different governance. Not centralized control that dictates what each classroom should do, but systemic intelligence that orchestrates collective learning. Someone must decide which problems are priorities, which experiences to test, how to evaluate them, what to adjust, and what to scale. This function is not bureaucratic; it is pedagogical. It is the heart of a system that wants to learn from itself.
When innovation is organized this way—as infrastructure and as network—it ceases to be a threat and becomes a guarantee. Guarantee that the school will not depend on the heroism of a few, that good practices will not die with staff changes, and that improvements will not remain confined to privileged enclaves.
Innovating without breaking the school is possible. It requires stopping thinking of innovation as a project and beginning to understand it as a system property: the permanent capacity to improve together. Only then will the school be able to respond to its time without losing itself in it.
